# SaaS marketing agency: lower CAC, scale MRR and demo requests

A SaaS marketing agency builds and runs the channels that bring a subscription software company trial sign-ups, demo requests and paying customers. Unlike a classic ad agency, it measures success by customer acquisition cost (CAC), payback period and retained revenue, not by clicks or form fills. That is why ads and content are tied to the CRM in one funnel.

## 3 things that make B2B SaaS customer acquisition hard

### Long sales cycles.

Weeks pass between a trial sign-up and a demo, and between a demo and a contract; in enterprise deals, months. Several people take part in the buying decision. A campaign that only measures the first click or the form fill cannot see which ad actually turned into a contract, and the ad platform drifts toward the audience that fills forms most easily.

### Missing from AI answers.

Software buyers now compare options in assistants such as ChatGPT, Gemini and Perplexity, as well as in search results. Those answers lean on comparison articles, review sites and documentation more than on your product page. A product that isn't described correctly there doesn't make the shortlist.

### Expensive clicks, weak leads.

B2B search and LinkedIn clicks are expensive. If the CRM isn't connected to the ad platform, campaigns count forms from students, competitors and job seekers as wins. CAC then looks low in the report while the sales team can't find qualified meetings.

## A channel plan for SaaS: product-led (PLG) and sales-led (SLG)

A channel's job depends on the sales model. In product-led growth (PLG), users try the product and upgrade on their own; the key metric is the rate from trial and activation to paid. In a sales-led model (SLG), the funnel runs through demo requests, qualified meetings and won opportunities. Many B2B SaaS companies use both: small accounts self-serve, large accounts are routed to sales.

| Channel | What it does | Model | How it's measured |
| --- | --- | --- | --- |
| Google Search | Catches buyers searching for the solution, the category or "\[competitor\] alternative". | PLG and SLG | Trials or demos; offline conversions from the CRM (qualified meeting, won opportunity) |
| LinkedIn Ads | Reaches decision makers by title, company size and industry; suits account-based marketing (ABM). | Mostly SLG | Demo requests, engagement in target accounts; CRM stages via the Conversions API |
| Meta remarketing | Shows case studies and product videos to people who visited the pricing or demo page without converting. Used to bring back existing interest, not to create demand. | PLG and SLG | Trials or demos from returning visitors; Conversions API |
| SEO and content | Brings lasting organic demand through problem, use-case, integration and comparison pages. | PLG and SLG | Organic trials and demos, by page group |
| Review sites (G2, Capterra) | The source buyers use to confirm their shortlist; also among the sites AI answers cite most. | PLG and SLG | Profile traffic, number and freshness of reviews |
| Visibility in AI answers (GEO) | Makes assistants describe the product with the right category, the right features and the right pricing model. | PLG and SLG | Mentions and accurate description for the tracked questions |

## SaaS metrics: CAC, LTV, payback, NRR

| Metric | Definition | Formula |
| --- | --- | --- |
| MRR / ARR | Monthly and annual recurring revenue | MRR = monthly value of active subscriptions; ARR = MRR × 12 |
| ARPA | Average monthly revenue per account (customer) | MRR ÷ number of active customers |
| CAC | The cost of winning one new customer | (Marketing + sales spend) ÷ new customers |
| Churn | The share of customers who leave in a month | Customers lost ÷ customers at the start of the month |
| LTV | The gross profit a customer brings while they stay | (ARPA × gross margin) ÷ monthly churn |
| CAC payback period | How many months a customer's gross profit takes to pay back CAC | CAC ÷ (ARPA × gross margin) |
| NRR | Revenue left from existing customers after a year; expansion included, contraction and churn taken off | (Starting ARR + expansion − contraction − churn) ÷ starting ARR |

Public benchmarks give direction; they are not targets. David Skok's "SaaS Metrics 2.0" says the best SaaS companies earn back CAC in 5–7 months, that payback beyond 12 months weakens profitability, and suggests an LTV:CAC ratio above 3; he stresses these are guides, not rules. Aleph and Benchmarkit's report of 1 June 2026 puts the median B2B SaaS company's CAC payback at 16 months in 2025 (18 in 2024), getting longer as annual contract value rises. Benchmarkit's 2025 report puts median NRR at 101%. Most of this data comes from US-based companies. → \[LTV:CAC calculator\](/en/tools/ltv-cac-calculator) · \[ROI calculator\](/en/tools/roi-calculator) · Glossary: \[ICP\](/en/glossary/icp), \[MQL\](/en/glossary/mql), \[Marketing funnel\](/en/glossary/marketing-funnel)

## The trial and demo funnel: from lead to paying customer

We define the funnel as stages in the CRM, and write each stage's definition together with the sales team.

- **PLG:** sign-up → activation (a user doing the product's core job for the first time) → upgrade to paid. Activation is defined by the product and measured with product analytics (e.g. Mixpanel or GA4).
- **SLG:** demo request → qualified meeting (fits the ICP, with budget and need) → proposal → won opportunity.

The ad platform's primary conversion is a qualified stage, not a form. The number of fields on the demo form, the calendar integration and the reply time move the conversion rate directly; we set up a test plan before changing them. → [Conversion rate calculator](https://www.roicool.com/en/tools/conversion-rate-calculator) · [A/B test sample size calculator](https://www.roicool.com/en/tools/ab-test-sample-size-calculator)

## Legal and platform rules in B2B SaaS marketing

This section is not legal advice; you and your legal adviser decide which rule applies to your campaign. The first two rows apply when you market in Türkiye.

| Topic | Rule |
| --- | --- |
| Commercial electronic messages in Türkiye (Law no. 6563) | Email and SMS are, as a rule, sent with the recipient's prior consent. Messages to tradespeople and merchants may be sent without prior consent (art. 6/2); when the recipient opts out, sending stops within three business days (art. 8), and the opt-out runs through the İYS register (art. 11/5). |
| Personal data (KVKK in Türkiye, GDPR in Europe) | A lead form and its CRM record need a privacy notice. If CRM or ad platform data is stored on servers abroad, the KVKK rules on transfers abroad (art. 9) apply. For buyers in Europe, the GDPR applies as well. |
| Targeting with customer lists | Google Customer Match, LinkedIn matched audiences and Meta custom audiences require a lawfully collected list and each platform's own terms. |
| Competitor brands | In "\[competitor\] alternative" campaigns, using a competitor's brand name in the ad text is subject to Google's trademark policy and to unfair competition law. |

→ \[Consent Mode and KVKK\](/en/services/consent-mode)

## Who this is not for

- Teams still looking for product-market fit, without their first paying customers: sales calls and product come first, paid channels after.
- Companies without a CRM, or that don't record their sales stages: CAC per channel can't be measured.
- Sales teams that can't reply to demo requests the same day: ads only grow the pile of unanswered requests.
- Brands that want to be judged only on clicks or form fills.

## Tracking: product analytics and offline conversions from the CRM

1. **Capture the source.**: Hidden form fields write the GCLID, LinkedIn and UTM data to the CRM record. A trial sign-up carries the same data into the product database.
2. **Define the stages.**: MQL, qualified meeting (SQL), won opportunity; in PLG, activation and upgrade to paid. The definitions are written with the sales team. → \[MQL\](/en/glossary/mql), \[RevOps\](/en/glossary/revops)
3. **Feed it back.**: HubSpot can send lifecycle stage changes as conversions to Google Ads (by GCLID or matched email or phone), to LinkedIn and to Meta (via the Conversions API). Campaigns then learn from qualified meetings, not from form counts.
4. **Connect product data.**: Activation and upgrades flow from product analytics into the CRM, and from there to the ad platform. Server-side tagging lets you control which data leaves; it does not replace consent.

## What we measure

### CAC by channel

The channel's spend (with its share of sales cost, if you like) ÷ new customers won from that channel

### CAC payback period

CAC ÷ (ARPA × gross margin), per channel and blended

### Trial-to-paid rate

In PLG, the share of trial or activated users who upgrade to paid

### Demo-to-won rate

In SLG, the share of demo requests that become won opportunities

### Cost per qualified meeting

Spend ÷ meetings sales accepts as qualified

### Mentions in AI answers

## FAQ

### What does a SaaS marketing agency do?

It builds and runs the channels that bring a subscription software company trial sign-ups, demo requests and paying customers. Ads, SEO and content, visibility in AI answers and CRM tracking are tied into one funnel. Success is measured by CAC and payback per channel, not by the number of form fills.

### What is the difference between product-led (PLG) and sales-led (SLG) growth?

In PLG, users try the product and upgrade on their own; marketing grows sign-ups and activation. In SLG, the funnel runs through demo requests and sales calls; marketing produces qualified meetings. Many B2B SaaS companies run both: PLG for small accounts, a sales team for large ones.

### How is CAC calculated, and what goes into it?

Divide the period's sales and marketing spend by the number of new customers won in the same period. Spend includes ads, agency fees, tools and the cost of the sales team. A CAC that counts only ad spend looks lower than it is. → [LTV:CAC calculator](https://www.roicool.com/en/tools/ltv-cac-calculator)

### What is a good CAC payback period?

There is no single right number; it depends on contract value and cash position. David Skok writes that the best SaaS companies earn back CAC in 5–7 months and that more than 12 months weakens profitability. According to Aleph and Benchmarkit's 2026 report, the median B2B SaaS company took 16 months in 2025.

### Is churn a marketing problem?

Partly. A subscription sold to the wrong audience is cancelled early, so marketing should judge a channel that brings customers outside the ICP by churn as well as by CAC. The in-product experience and customer success belong to the product and support teams. In an LTV calculation, a small change in monthly churn changes the result a lot.

### How do you get more B2B SaaS demo requests?

First check how many demo requests turn into qualified meetings; if volume is high but quality is low, the problem is targeting. Clear pricing and demo pages, a short form, a calendar integration and a same-day reply are usually the first fixes. Optimise campaigns for qualified meetings, not for demo form fills.

### How long does SaaS SEO take to work?

It depends on the site's existing authority, the competition and the pace of publishing, so a fixed timeline would be wrong. Comparison, alternative and integration pages target high-intent queries, so they often bring demand before general blog posts. In a B2B case we published (Modaltrans), the Semrush AI visibility score rose from 0 to 24+.

### LinkedIn ads are expensive for SaaS. Are they still worth it?

LinkedIn reaches people by job title, company size and industry, and that targeting raises the cost per click. It can pay off in sales-led models with a known target account list and high contract values. Decide by the channel's CAC and payback period, not by its cost per click.

### What do AI assistants look at when they recommend software?

Assistants usually build their answer from comparison articles, review sites, product documentation and well-known publications. If your product's category, features and pricing model are described consistently in those sources, it is more likely to be described correctly. → [How does ChatGPT choose brands?](https://www.roicool.com/en/blog/how-chatgpt-chooses-brands) · [AI visibility check](https://www.roicool.com/en/tools/ai-visibility-check)

### How do G2 and Capterra profiles help marketing?

B2B buyers check review sites to confirm their shortlist, and these sites can also appear as sources in AI answers. A current, complete profile and a steady flow of new reviews help both sales and visibility. Track profile traffic and the demo requests it brings as a separate source.

### How do you connect marketing and sales in HubSpot?

Form fills and trial sign-ups reach HubSpot with their source; the sales team updates the lifecycle stage. HubSpot can send those stage changes to Google Ads, LinkedIn and Meta as conversions. Then both the report and the ad platform show which campaign brought qualified meetings and customers. → [HubSpot consulting](https://www.roicool.com/en/services/hubspot-consulting)

### What does a SaaS marketing agency cost?

The number of channels, the size of the ad budget, the volume of content and the scope of the CRM and tracking setup decide it. When you plan the budget, keep ad spend separate from agency and tool costs; both go into CAC. → [Ad budget calculator](https://www.roicool.com/en/tools/ad-budget-calculator) · [Get a proposal](https://www.roicool.com/en/get-a-proposal)
