How to choose a CRM: an 8-question decision guide for B2B companies

A CRM selection method that starts from your business processes instead of a feature list, and accounts for total cost and adoption.

Choosing a CRM is less a software purchase than a process decision. The right CRM fits how your sales team works today, carries leads from marketing to sales without losing them, and is actually used by the team every day. This guide covers the eight questions to answer before you compare tools, and how to narrow down your shortlist.

Process first, tool second

Most CRM projects struggle because a tool was picked before the process was written down. If the pipeline stages, who gets a lead and when, and which information is mandatory are not defined, the team will drift back to its own spreadsheets whichever CRM you choose. Before you start, write today's process on one page: where leads come from, who calls them, which stages they go through, where the deal closes.

The 8-question decision list

1. Who will use it?

Only the sales team, or marketing, customer service and management too? The number of users and their roles determine both license costs and the modules you need.

2. What does your sales process look like?

A single pipeline, or several by product, country or customer type? Long B2B sales with many stakeholders and short, transactional sales need different structures.

3. Do you need marketing automation?

Should email flows, lead scoring, and form and landing page management live inside the CRM or in a separate tool? This question is the main dividing line between a sales-focused CRM and a platform that runs marketing and sales together.

4. Which tools must it connect to?

Web forms, Google Ads and Meta lead ads, email and calendar, phone and WhatsApp, accounting and ERP, GA4 and the data warehouse. Which of these have ready-made integrations, and which need custom development? Sending sales data back to ad platforms (offline conversions) is a core need of performance marketing today.

5. What is the two-year total cost?

The license price is only part of the cost. Put setup, data migration, integrations, training, add-on modules and plan prices that change as your user count grows into a two-year table. Starting on a free plan is possible, but decide based on the price of the paid plan you will need.

6. Where will your data live?

Most cloud CRMs store data in data centers abroad. KVKK (Turkey's personal data protection law) sets conditions on transferring personal data outside Turkey; review the legal basis for the transfer and the provider's data center options with a legal expert.

7. Will the team adopt it?

A CRM's value is measured by the data in it, and the team enters that data. A simple interface, a good mobile app, and a Turkish-language interface and support directly affect adoption. Involve at least one person from the sales team in the selection.

8. How will it scale?

In two years, how many users, countries and products will you have? Moving off a tool that is enough today is possible later but costly; our CRM migration checklist shows the scope of that work.

How the common CRMs position themselves

The table below is a general frame based on the vendors' own positioning; features and prices change often, so check the vendor's page for the current details.

How to narrow down the shortlist

  1. Put the answers to the eight questions on one page.
  2. Based on those answers, pick two or three candidates.
  3. For each candidate, open a trial account with a sample of your real data (100–200 records).
  4. Ask two people from the sales team to do their daily work in the trial for a week.
  5. Set up the two most critical integrations (usually the web form and an ad platform) in the trial.
  6. Decide by weighing the total cost table and the team's feedback together.

Frequently asked questions

Which CRM is right for a small B2B company?

There is no single right answer. For a small, sales-focused team, simple pipeline management may be enough; for a team that also wants marketing automation, a platform that runs marketing and sales together fits better. Base the decision on the work your team does today and what it will need within two years.

Are free CRM plans enough?

They can be enough to get started and to build the team's habit of using a CRM. As automation, reporting, user count and integrations grow, you will need a paid plan; when choosing, look at the price of the plan you will need, not the free one.

How long does a CRM implementation take?

It depends on scope. A setup with a single sales pipeline and basic integrations can take a few weeks; projects with several teams, data migration and custom integrations take longer. What affects the timeline most is whether processes are clearly defined before setup.

Does CRM data have to be stored in Turkey?

KVKK (Turkey's personal data protection law) sets conditions on transferring personal data abroad. Most cloud CRMs store data outside Turkey. Review the legal basis for the transfer and the provider's data center options with a legal expert.

Should an agency set up our CRM, or should we do it ourselves?

Simple setups can be done in-house. When you need data migration, ad and analytics integrations, automation design and team training, working with a consultant reduces mistakes and rework.
