What is B2B lead generation: the LinkedIn and HubSpot logos

B2B lead generation is the process of finding companies that are likely to buy your product or service, reaching the decision-makers inside them and turning that first contact into qualified meetings and opportunities for your sales team. The goal is not to collect as many contact details as possible. It is to make sure sales spends its time on companies that can actually buy.

Lead, MQL, SQL: the terms

  • Lead: a person or company that has interacted with you in some way, or has been added to your target list.
  • MQL (marketing qualified lead): a lead that has shown interest and fits the target profile by marketing's criteria, for example a sales director in your target industry who downloaded a guide.
  • SQL (sales qualified lead): a lead sales has judged worth a conversation; need, budget or timing are starting to become clear.
  • Opportunity: a record that has entered the sales process and is heading towards a proposal.

Every company defines these stages differently, and marketing and sales should agree on them in writing. Most arguments about "poor lead quality" come from a hand-off rule nobody wrote down.

What makes B2B different

In B2B, no single person makes the decision; several people from different departments usually take part in a purchase. Sales cycles run for weeks and often months. The market is small: perhaps only a few hundred companies are a genuinely good fit. So B2B lead generation is less about reach and more about finding the right companies and the right people inside them.

Inbound and outbound

InboundOutbound
LogicThe buyer finds youYou find the buyer
ChannelsSEO, content, ads, webinars, e-books, visibility in AI assistantsCold email, LinkedIn, phone, account-based marketing
SpeedBuilds up slowlyStarts fast once the infrastructure is ready
ControlYou cannot choose who arrivesYou choose the target list
What decides itContent quality, conversion rateList quality, deliverability, message

Most B2B companies use both. Inbound collects existing interest; outbound reaches accounts that fit your profile but are not looking for you yet. An inbound lead also tells you which similar companies to target with outbound.

The process, step by step

1. Ideal customer profile (ICP)

Which industry, company size, region, technology, trigger event? Start from what your best current customers have in common. Alongside the ICP, define the personas: decision-maker, influencer, user.

2. Target list and data

List the companies and decision-makers that match the ICP. Teams typically use contact and company databases such as Apollo, or enrichment platforms such as Clay that combine many data providers. Coverage varies by country and industry, so test email validity and bounce rates on a small sample first. Our guide what is Clay? explains how multi-source enrichment works.

3. Offer and message

A short, concrete message that tells the prospect why they should talk to you now. A good message is about the buyer's problem, not your product, and asks for a small next step: a 20-minute call, an audit, a sample.

4. Channels and infrastructure

For email outbound, set up a sending domain, SPF, DKIM and DMARC records, domain warm-up and daily sending limits. Since 2024, Google and Yahoo have required all three authentication methods from bulk senders. LinkedIn and phone complement email. Our email deliverability service covers the technical side.

5. Sending and follow-up

A multi-step sequence spreads several touches across channels over a few weeks. Replies are sorted: interested, not now, wrong person, not interested. Each reply decides the next step.

6. Qualification and hand-off

Interested replies get a short qualifying call and are handed to sales under the agreed rules. The hand-off belongs in the CRM: who, when and with what context.

7. Measure and improve

Track results by channel, campaign and message in the CRM; scale what works and switch off what does not. Change one variable at a time: subject line, opening line, target job title or offer. Change several at once and you will not know which one moved the result. Feedback from sales belongs in the loop too: which meetings became opportunities, which went nowhere? That sharpens the ICP and the message for the next round.

Metrics that matter

StageMetric
InfrastructureDelivery rate, bounce rate, spam complaint rate
InterestReply rate, positive reply rate, inbound conversion rate
QualityMQL-to-SQL rate, meetings held
OutcomeOpportunities created, deals won, cost per opportunity

Open rate on its own is unreliable, because privacy features in email clients distort it. Positive replies and meetings held are sturdier signals.

Tools

A B2B lead generation stack usually has these layers: data and enrichment (such as Apollo and Clay), sending and sequences (such as Lemlist and Apollo), deliverability monitoring (such as Google Postmaster Tools), a CRM (such as HubSpot or Salesforce) and reporting. The right mix depends on volume, budget and your team's technical skills. If Apollo is on your shortlist, our Apollo consulting page explains how we set it up.

What inbound looks like in B2B

Outbound reaches target accounts; inbound catches buyers who are already looking. The inbound work that tends to pay off in B2B:

  • Search and content. Guides, comparisons and glossary entries that answer the questions buyers ask while researching. They help you show up in Google and in the answers of AI assistants such as ChatGPT.
  • Targeted ads. LinkedIn targeting by job title, industry and company size; Google Ads on searches that signal buying intent.
  • Content offers. E-books, checklists, webinars or a free audit, exchanged for contact details that start the lead record.
  • Conversion-focused pages. Landing pages with one offer, a short form and a clear next step.

The most common inbound miss is speed: if nobody contacts a form lead the same day, interest cools fast. Enriching inbound leads automatically and routing ICP matches straight to a sales rep lifts inbound results directly.

Agency or in-house?

Building lead generation in-house keeps the know-how in the company, but it needs several skills at once: data, tooling, deliverability, copywriting and CRM integration. An agency speeds up the set-up and brings processes tested across industries; in return, it takes time for an agency to learn your product and your buyer. Many companies run the set-up and first few months with an agency, document what works and hand it to their own team. Either way, the data, the sending domains and the CRM records should belong to you.

  • Europe: GDPR applies to personal data such as work emails, and national e-privacy rules on unsolicited email differ from country to country.
  • Türkiye: under Law No. 6563, commercial electronic messages need the recipient's prior consent (art. 6/1), but they may be sent to merchants and tradespeople without it (art. 6/2). Recipients can still refuse at any time without giving a reason, and the sender must stop within three working days (art. 8). Consents and refusals run through the Ministry's register, İYS; consents not transferred to it are invalid (art. 11/5). KVKK (Law No. 6698) governs the personal data itself.

This is general information, not legal advice; get your legal adviser's view before a campaign.

Common mistakes

  • Buying or building lists before the ICP is defined.
  • Sending high-volume cold email from your main domain.
  • Measuring success by forms or leads instead of meetings and opportunities.
  • No written hand-off rule between marketing and sales.
  • Relying on one channel: only email, or only ads.

The bottom line

B2B lead generation is a system, not a campaign: a clear ICP, validated data, solid sending infrastructure, messages built around the buyer's problem and a hand-off process measured in the CRM. How we build that system is described on our B2B lead generation agency page.

Frequently asked questions

What is the difference between lead generation and sales?

Lead generation finds companies and people likely to buy and creates first contact and interest; its output is a qualified meeting or opportunity. Sales turns that opportunity into a contract through discovery, proposals and negotiation. The hand-off rule between the two teams should be written down.

What do MQL and SQL mean?

An MQL (marketing qualified lead) has shown interest and fits the target profile by marketing's criteria. An SQL (sales qualified lead) is one sales has judged worth a conversation. Marketing and sales should agree together which behaviour or data moves a lead from MQL to SQL.

Is cold email to businesses legal?

It depends on where the recipient is. In the EU, GDPR and national e-privacy rules apply and differ by country. In Türkiye, Law No. 6563 lets you send commercial electronic messages to merchants and tradespeople without prior consent (art. 6/2), but recipients can refuse them at any time without giving a reason, and the sender must stop within three working days (art. 8). Refusals go through the Ministry's system, İYS (art. 11/5). Get legal advice before a campaign.

How long does B2B lead generation take to work?

It depends on the channel and the sales cycle. With outbound, first replies can come within a few weeks once the infrastructure and list are ready; inbound channels such as content and SEO build up over a longer period. In B2B services with long sales cycles, turning an opportunity into a contract can take months.

Should I use an agency or build the team in-house?

If you have no process, tools or data set-up yet, an agency can speed up the build; for a continuous, high-volume programme, in-house capability pays off over time. Many companies run the set-up and first months with an agency and hand the process to their own team later.
